Challenge

Peachy confronted a perfect storm: while scaling beyond NYC/DC into multi-state operations their rapid growth fractured their marketing data into disconnected silos, obscuring ROI and customer insights. Their expansion required maintaining the booking efficiency, CP2FA stability, and profitability across new markets.

Main objectives were:

  • Maintain strong lead flow year-round
  • Open and fill new studios in Chicago and Austin
  • Keep CP2FA profitable across drastically different markets
  • Improve booking rates and long-term retention
  • Stabilize conversion rates during rapid expansion
  • Unify disparate data sources into a single source of information

Approach

We built a multi-layered growth strategy focused on scalable paid traffic, hyper-local targeting, and creative-market fit across four very different cities.

The approach was executed through three main phases:

Phase 1: Centralized Data Integration 

We established a centralized data hub in Google BigQuery by implementing Segment as our proven CDP solution.
With extensive experience integrating complex marketing ecosystems, we captured and standardized customer events and transaction data from Shopify and Peachy’s digital properties.

We routed this unified data to strategic destinations:

  • Klaviyo for marketing automation
  • Mixpanel for behavioral customer analytics.

To build a complete performance picture, we sent all ad spend data directly into BigQuery:

  • Data from Google Ads and Meta Ads was connected via Segment,
  • Snapchat Ads and Pinterest Ads were integrated using Rivery.io


Phase 2: Data Modeling and Growth Strategy

With all raw data consolidated, the next step was to create a clear overview of all ad spend and transactions. This enabled the accurate calculation of critical business metrics like client acquisition cost (CPA), return on ad spend (ROAS), and customer lifetime value (LTV).
Simultaneously, we built a growth strategy with following core pillars:

  • Multi-State Paid Expansion:
    Developed acquisition funnels to supply demand for new studio openings, generating bookings from month one in Chicago and Austin.
  • Hyper-Local Targeting: 
    Built radius-based micro-targets around each studio to match neighborhood-level intent, keeping CP2FA predictable as new markets scaled.
  • Conversion-Focused Creative:
    Rolled out studio-specific creatives and messaging that aligned with NYC, DC, Chicago, and Austin demographics.
  • Booking Efficiency Optimization:
    Improved Peachy’s 2FA Booking flow, raising efficiency up to 34% in legacy markets while keeping new markets stable.
  • Cross-Market Load Balancing:
    Controlled budget distribution across legacy and new markets to maintain 5k–6k+ monthly 2FA leads during expansion.
  • Retention Strengthening:
    Helped reinforce return-client pipelines, resulting in consistently strong 3k–3.8k monthly bookings as the brand scaled.

 

Phase 3: Visualization and Cross-Market Management 

With a clean data foundation, we connected Looker Studio as the primary business intelligence tool, building interactive dashboards for real-time insights into studio performance, marketing effectiveness, and client behavior.

We implemented cross-market load balancing to control budget distribution across legacy and new markets, maintaining 5k–6k+ monthly 2FA leads during expansion while reinforcing return-client pipelines.

This integrated system empowered Peachy to shift from manual data gathering to strategic, proactive decision-making. It fostered a data-driven culture and provided the clarity needed to optimize marketing spend, enhance the client experience, and drive sustainable growth.
In short—we built a scalable acquisition system that supported expansion without disrupting local performance.
